What "Waste" Means


We defined waste as ad spend that produced no incremental revenue or value. This isn't "spend that could have done better" — it's spend that was provably negative-margin or duplicative. Categories:


  • Spend on audiences already overlapped with another active set

  • Spend on creatives below 0.7% CTR after ₹3,000 had been delivered

  • Spend driven by mis-firing pixels or duplicate events

  • Spend on prospecting audiences containing recent purchasers

  • Spend on ad sets stuck in perpetual learning phase


The Numbers


Across 340 accounts:


  • Median waste: 38.4% of monthly spend

  • Top quartile (cleanest accounts): 11-18% waste

  • Bottom quartile: 52-67% waste

  • Most common leak: audience overlap (present in 81% of accounts)

  • Most expensive single leak: creative fatigue not flagged (avg ₹42,000/month per account where present)


Why Indian D2C Specifically Bleeds More


Indian D2C accounts waste meaningfully more than US D2C peers on the same revenue scale. Three structural reasons:


Reason 1: Team Size


The average Indian D2C brand at ₹5-15 lakhs/month spend has 0.5 to 1.5 dedicated performance marketers. US peers at equivalent spend typically have 2-4. Fewer eyes, more drift.


Reason 2: Agency Quality Variance


The Indian performance agency market has wide quality variance. A founder paying ₹80,000/month for "Meta management" often gets a junior analyst toggling between 20 brands. Hygiene falls.


Reason 3: Lower Ticket Sizes


Indian D2C AOVs are 35-55% lower than US equivalents. The decisions per ₹1 lakh spent are 2-3x higher. More decisions = more places to leak.

The top three categories alone account for 57% of all waste. They're also the three easiest to fix in 24-48 hours.


What This Looks Like at Different Spend Levels


A founder spending ₹2 lakhs/month with median 38% waste is leaking ₹76,000/month. That's a creative freelancer hire.


At ₹5 lakhs/month: ₹1.9 lakhs/month leak. That's a full-time mid-level marketer.


At ₹15 lakhs/month: ₹5.7 lakhs/month leak. That's a senior performance hire, a creative team, and a Shopify upgrade.


The waste compounds. ₹5.7 lakhs/month for 12 months is ₹68.4 lakhs annually — straight to the bottom line if recovered.


Why Founders Underestimate Their Waste
